There are pros and cons to both ways. One thing we found that was very popular
after we had a few boys go to Impeeza (sp?) training was that there was high
interest in the Baden Powell Patrol award, which requires certain membership
and attendance in the patrol.

Also, why assume you'll soon be down to 40 boys? A well run troop will certainl

lose some, but you're assuming a 40% attrition. Why such a high drop-out rate?

Yes, more leadership positions works very well. We've never used multiple ASPLs,
but we have successfully used Troop Guides and JASMs. Unfortunately we're in
a very different position from your troop -- many of our boys have recently
graduated high school and gone off to college, leaving a small core of mostly
young (1st class or below) boys.
