Here is what we do:

Scoutmaster Conference is a time to make sure that everything is signed of.
It is a time to make sure the boy is enjoying and learning in scouting.
I ask for impressions about how the PL is doing.
I ask them what they like Most and Least. Everything is held in confidence.
I ask them what they THINK scout spirit is all about and how do they feel they are doing.
I may use this time to talk about behavior and the impact on self and others.
- I usually ponder, for those that need it, about how "fooling around"
doesn't help them later in being elected to leadership positions. I
can sight times where Boys are not elected 2-3 years later because
they were continually cutting up.

I give them lots of praise because I want them to feel very good about
themselves.

I let them know that I am only a phone call away.
Takes 15 minutes.

BOR

We do BOR slightly different because we found it works very well:

The BOR for tenderfoot, second class and first class are done with 1
adult, 2 boys in leadership position.

This is more "tell us about your service hours"..
We do a couple of situational questions about hiking with an
injury, how would you solve. This allows for some thought but
also for some learning.

Takes 15-30 minutes.

Star,Life

This is 3 adult - they go over leadership and give a review of how
the person is doing.. They talk about projects that have gone on and
how well they worked.

The talk about scout spirit ALOT.

We have lightened up these BOR. In the past, they were 1.5 hours
of pure stress on the kids, reducing some kids to tears.

The guidence I now give is to probe, give some learning information, advise how
things can be done better but tread lightly...

We also talk about how the troop is going and if they see any problems.

We do not view the BOR as a TEST.
